Free vacuum with a dispensed token on automatic washes is what I do. Offering free vacs will attract lower tier clients and folks you don't want hanging around the wash. It gives the perception that services are worth less or nothing at all.
The programming is held on a chip so you could replace the computer if it went bad and install the chip and keep going. If the PLCs are hard to find RDM can repair them.

I have added in line PVC check valves to all my trifoam setups. You can put them close to the injectors and are easy to replace. Hose barb fittings on each end.
